While I believe not every decision needs to be made democratically, and it’s vital to consider the broader business and marketing factors affecting the SEO team, I recognise the value of different perspectives.

Having experienced both roles as an employee and now as an executive, I understand the frustration of working with limited context, lacking the opportunity for feedback, and being expected to achieve what often feels like an unattainable task. Clear communication and inclusivity can go a long way in alleviating these challenges.

Many individuals who manage or oversee SEO may not have direct experience in the field, and that’s perfectly acceptable. 

As someone who has advanced through the SEO and digital marketing sectors, I recognise that I’m in the minority. There are advantages and disadvantages to adopting an SEO-first mindset compared to viewing it from a broader business and marketing perspective. Both approaches can provide valuable insights for managing SEO efforts effectively.

Regardless of your background, it’s crucial to have a solid understanding of SEO when setting goals for an SEO team. Success is much more achievable when everyone involved shares a clear understanding of what SEO entails. This includes knowing:

– The resources required for SEO efforts.

– What constitutes reasonable performance expectations.

– How SEO should integrate with other digital marketing channels.

– The reporting methods and key performance indicators (KPIs) that will be used.

– How these metrics align with overall marketing and business goals.

In my experience, many challenges related to SEO performance arise from misalignment, often due to misunderstandings or a lack of clarity. This is an issue I’ve encountered with clients, agency teams, and even close-knit in-house SEO teams. 

I’ve observed cases where team members use the same terminology and KPIs but interpret them very differently, even after years of collaboration.

For instance, if you have separate teams handling pay-per-click (PPC) advertising, it’s essential to share that data across teams as a top priority. Additionally, data from other digital channels, such as user experience (UX) and conversion rate optimisation (CRO), is crucial for a comprehensive approach.

Furthermore, if your SEO goals include sales targets beyond driving conversions or events, integrating sales data becomes essential. 

I recommend sharing as much business data as possible with your SEO team. Involving them in these details will help them understand how SEO aligns with the broader business objectives. This understanding can improve their awareness of their impact and enable them to use relevant data more effectively. By doing so, the team can avoid redundant research and make better use of existing information sources.

Identify the main goal that matters for you as a business owner, executive, manager, or team leader, and then work backward to determine how SEO can contribute to achieving it.

Consider how tools like generative AI might save time, money, and resources in your SEO efforts. 

Ultimately, you may identify many KPIs, but understanding how each one supports your objective and ranking them by importance will help you stay focused on your primary goal.

 

Include AI

We are now well into the AI era, and its role in SEO should be a given. Regardless of your team’s current position, it’s important to establish secondary goals that focus on the use of AI.

There can be tension between exploring new AI applications and sticking with traditional methods. 

By setting clear secondary goals aimed at testing, improving efficiencies, and fostering innovation, you can keep your team focused on the future while maintaining attention on effective current practices. 

This approach helps prevent the temptation to chase after every new trend while still remaining open to new opportunities, allowing for a balance between progress and stability.

 

Bonus: Align with career growth goals

If you oversee an in-house SEO team or agency staff, your focus should extend beyond just performance goals. Consider their growth and retention as well.

Aligning team objectives with individual career development is beneficial for everyone involved. 

By setting performance goals that also promote professional growth, valuable experiences, mentorship, and other opportunities, you can build a stronger and more motivated team. 

When team members’ career aspirations align with your overall SEO objectives, it leads to better results for both the individuals and the organisation.

 

Maximizing your SEO team’s performance through strategic goal-setting

Setting goals for your SEO team can be as straightforward as outlining the specific outcomes you expect them to achieve within a set timeframe. While you could simply communicate this and leave it at that, there’s much more to be gained from a deeper approach to goal-setting.

Having worked with and managed various SEO teams, I’ve found that taking the time to establish detailed goals can lead to better performance, foster a positive team culture, and promote growth. 

It’s important to clarify that this doesn’t mean turning everything into a democratic process or relying solely on group consensus. As a manager, executive, or client, you have clear expectations and standards that must be met.

By engaging more thoroughly with your team during the goal-setting process, you can minimise friction, reduce misunderstandings, and ensure that everyone is aligned and working toward the same objectives.
